Electric cooperative

From how work runs today to a three-year roadmap

An electric cooperative running on legacy systems and informal processes needed a clear picture of how its work really happens, and a plan to modernize, starting with a new ERP, the core system for finance, purchasing and operations.

Prior experience: done as part of a management consulting team, before Periscale.

The challenge

You can’t replace systems you haven’t mapped.

Legacy systems, inefficient processes and work that depended on a few people made it hard to scale. Before choosing new software, the cooperative needed an honest picture of how the whole company works.

Thinking differently

Start with everyone, then shape the solution.

Over six months, the first phase interviewed every manager, director and executive, from field operations to the C-suite, and mapped how work really flows; many processes ran past 100 steps. AI assistants helped turn interviews into process maps faster.

The second phase carried those findings into requirements workshops, so every requirement traced back to a real pain point.

Phase 1: Current state

56 interviews, 53+ process maps and 400+ pain points, each tied to a fix across people, process and technology.

Phase 2: Future state

17 workshops, 360+ requirements, future-state process maps and a picture of the systems it should run on.

An extraordinary result

A plan leaders could act on.

The work ended in 54 recommendations across people, process and technology, 20+ vendor recommendations and a three-year roadmap that sequences every change.

A clear current state

Every part of the business mapped, with pain points grouped into themes.

Requirements that trace to real needs

Five business requirements documents built from the workshops.

The right tools, shortlisted

Vendor recommendations for ERP, project management, document management and more.

A roadmap to follow

Every recommendation placed on a three-year plan.

How it scaled

From roadmap to implementation.

The cooperative’s leaders were grateful for the work and kept the team on to implement solutions across people, process and technology, including the new ERP and the selection of other new tools.
